GenAI prototypes → human artist commissions. The AI is the brief; the artist is the final.
PIVOT TO COMMISSION BROKERAGE
🔒 Active Clearance Gate
gate.illustrator_outreach_clearance is currently BLOCKED. No outreach to illustrators will be dispatched until ccc_outreach_clearance_v1 is approved by rob_stillwell.
Career development platform for creative professionals→GenAI-prototype → human-artist commission brokerage
Original positioning (education / ed-tech / career coaching) was crowded with LinkedIn Career, Coursera, Behance. The artist-community substrate transfers cleanly to a B2B commission-brokerage business — currently unserved between Fiverr stock quality and major studio rates.
Theory of Change
If we generate AI prototypes at the briefing stage and use them as the client-illustrator alignment artifact, then clients commission art faster and at scale, AND illustrators get steadier higher-margin work with clearer scope. This creates a sustainable middle layer between pure-AI art (cheap but legally fraught) and pure-human studios (higher quality but slow + expensive). Over time CCC accumulates: a vetted illustrator roster organized by style, a corpus of prototype-to-final pairs (training data for better style-matching), and contracted commission infrastructure. The defensible asset is the prototype-curated-handoff workflow, not any single AI model.
The Pipeline
Five stages from client brief to finished commission. AI does stages 1-3 (briefing + prototyping + curation); humans do stages 4-5 (matching + commissioning). The AI is the brief; the artist is the final.
1Brief Generation COMPLETE
Card metadata + historic example + AP HUG context → structured illustration brief (subject / composition / historical anchors / style anchor / pitfalls / deliverable spec). Auto-generated from venture data; reviewable by client.
Tooling: boardgame.illustration_briefs schema (proof-of-concept) → generalize as `commission_briefs`
Brief → 3 platform-specific prompts (Midjourney v6, DALL-E 3, SDXL) → run each, collect outputs. Cost: ~$0.50-2.00 per card across platforms.
Tooling: Multi-platform prompt orchestration (we have prompt templates from Forces work; productize as commission tool)
Deliverable: Pilot batch has 30 AI prompts ready (10 cards × 3 platforms)
Blocker: Image generation not yet executed; recommend running pilot 10 cards first
3Prototype Curation FRAMEWORK READY
Score prototypes for brief-fit, style consistency, technical quality. Client picks top 1-3 finalists per brief. CCC may run a 'pilot batch' to lock style across a multi-card commission (Forces pilot = 10 cards spanning 7 types).
Deliverable: daedarch.boardgame_illustrator_pilot (10 docs with 3 composition variants each + recommended pick)
4Artist Matching NOT STARTED
Match selected prototypes to human illustrators in CCC's vetted roster. Match factors: declared style (e.g., 'Doré-engraving' vs 'WPA-poster'), price tier, turnaround capacity, prior commission ratings. AI-assisted match with human curation.
Tooling: Artist roster DB with style embeddings; matching algorithm (talent-match patterns from DataLeap AI / Tech Talent Global ventures applicable)
Blocker: CCC artist roster not yet populated
Next: Recruit 5-10 illustrators across the 7 type-style anchors (Lynd Ward woodcut, Doré engraving, Salgado documentary, WPA poster, Otto Neurath isotype, atlas plate, Turner industrial sublime)
Tooling: Standard commission contract templates; Stripe Connect for split payments; DocuSign for IP transfer
Next: Draft commission contract template; set up Stripe Connect for split payments
First Maturation Cycle — Forces
Forces — AP Human Geography Card Game
Forces — the AP Human Geography card game — is CCC's first maturation cycle and proof of concept. Three of the five pipeline stages have been validated; the remaining two require artist roster recruitment and commission infrastructure.
Per-type style anchors (Lynd Ward for centrifugal, Doré for development, etc.) are critical for cross-card cohesion
Composition variants (2-3 per brief) beat single fixed compositions — let the illustrator pick the strongest
Pitfalls catalog is high-value (e.g., 'avoid white-savior framing on Microfinance Network') — reduces revision cycles
Multi-platform AI prompts (Midjourney + DALL-E + SDXL) capture different aesthetic ranges; pick best per card
Reference search terms (real public domain images by name) ground the brief in actual visual culture, not AI hallucination
Estimated value: $10K-25K total for 64 finished illustrations (industry rate would be $32K-128K — CCC's value)
Market Segments
Indie & mid-tier game studios
seg_game_studios · US, EU, Canada, Australia · seed
Game studios producing card games, board games, mobile games, or visual novels that need 50-500 cards/assets per release at production quality. Concept art alone runs $100-500/piece from established illustrators; full commission $500-3000/piece.
AI-prototyped concept exploration + human-artist final commissions at 30-50% lower cost than studio-only path, with shorter turnaround and clearer client-illustrator alignment.
Edtech publishers + curriculum developers
seg_edtech_publishers · US, EU · seed
K-12 + higher-ed publishers needing illustrated content (textbooks, learning games, supplementary materials). AP-specific curriculum aligns naturally to CCC's first proof-of-concept (Forces AP HUG card game).
Curriculum-aligned visual content at scale. Brief generation from CED subtopics is automated; AI prototyping explores pedagogically-correct visual options; human artists finish with style consistency across full course materials.
Trade book publishers + magazine editorial
seg_publishers · US, EU · seed
Trade publishers needing book-cover illustration, interior illustrations, magazine editorial art. Currently underserved between stock-image (too generic) and bespoke commission (too slow).
Editorial illustration at magazine-cycle speeds with bespoke quality.
Professional illustrators with portfolio depth in 1-3 declared styles. CCC's roster grows from existing creative community (CCC's prior career-development members convert naturally). Compensation: 75-85% of commission value flows to artist.
Steady commission flow with AI-clarified briefs (less scope creep). Artists work in their declared style on briefs that match — higher hit rate, fewer revisions.
Defensible Moat
First-mover in structured GenAI-to-human commission brokerage (the workflow is the moat, not any AI model)
Vetted artist roster with style embeddings — proprietary matching that improves with each commission cycle
Curated prototype-to-final corpus generates training data for better future briefs + style alignment
Cross-venture synergy: every visual-arts venture in the DaedArch portfolio (Forces, da_video_games, future titles) is a built-in client
Network effects: more artists → better style coverage → more clients → more commissions → better matching data → more artists
What's next
To complete Forces (and unlock the proof-of-concept evidence base): recruit 5-10 illustrators across the 7 type-style anchors (Lynd Ward woodcut, Doré engraving, Salgado documentary, WPA poster, Otto Neurath isotype, atlas plate, Turner industrial sublime). Execute pilot batch GenAI generation ($30-100 cost). Match to artists. Run first commissions.
In parallel: draft standard commission contract templates, set up Stripe Connect for split payments, build artist roster CRM.
